Before buying a general AI agent, test a narrower question: can AI read the packet your team already reviews every week?
Invoices, contracts, compliance packets, receipts, onboarding forms, and scanned administrative records are better first multimodal pilots than broad agents. The work is bounded. The output can be scored. A human baseline already exists. And if approval stays with people, the blast radius is smaller than letting an agent roam across email, accounting, legal, and customer systems.
The goal is not to prove that a model can summarize a PDF. The goal is to extract the right fields, show the evidence, flag exceptions, and reduce review burden without creating payment, legal, privacy, or audit risk.
Why documents are the right first multimodal test
Traditional OCR still works for stable templates. The harder opportunity is the messy middle: variable invoices, multi-page contracts, bad scans, tables, attachments, missing signatures, exhibits, and packets that mix several record types.
Modern Document AI is moving beyond raw text extraction. Google Document AI responses include pages, text blocks, entities, confidence values, layout information, and page references. Its evaluation guidance uses precision, recall, and F1 rather than generic “accuracy,” which is the right way to judge field extraction.
The same shift is visible across the market. AWS Textract covers forms, tables, invoices, receipts, IDs, and lending packets. Azure Document Intelligence add-ons include query fields and searchable PDFs. OpenAI file-input docs describe PDF handling with text and page images for vision-capable models, while Claude PDF support covers PDFs with text, pictures, charts, and tables. Mistral says OCR 4 adds bounding boxes, typed-block classification, and confidence scores. Treat those vendor claims as inputs to a test, not proof.
The 50-100 document pilot
Start with one queue, not a department-wide automation plan. Good candidates include invoice intake, expense receipts, recurring contracts, compliance packets, onboarding forms, scanned administrative files, and archive metadata.
Build a 50-100 document set with real variety: clean PDFs, scans, poor scans, tables, multi-page packets, attachments, missing pages, changed layouts, and the edge cases that slow reviewers down. If the files contain payroll, health, donor/member, customer, financial, or contract data, use redacted copies or finish the vendor data review before upload.
Define the fields before testing. For invoices, that may be vendor, invoice number, invoice date, due date, subtotal, tax, total, currency, PO/reference, line items, payment terms, and exception flags. For contracts, it may be parties, effective date, renewal date, termination notice, payment obligations, unusual terms, and required approvals.
The key discipline is a human-verified gold-standard spreadsheet. If the team cannot say what the correct answer is, it cannot measure whether AI helped.
Score it like an operator
Do not score the pilot by asking whether the output “looks good.” Score reviewed output against the gold standard.
Use field-level precision, recall, and F1; critical-field error rate; exception rate; review time saved or added; cost per usable reviewed document; PII and retention fit; and audit-trail quality. Track failure classes explicitly: wrong value, missing field, hallucinated field, wrong document type, bad date or currency normalization, merged line items, missed attachment, false confidence, and malicious-document behavior.
Documents can contain instructions that try to steer an AI system. Treat the document as evidence, not authority — especially if extracted fields can trigger emails, payments, file moves, CRM/accounting writes, or durable memory.
A usable audit trail should preserve the source file, page, extracted field, normalized value, confidence or score, bounding box or citation where available, model/vendor/version, reviewer correction, final approved action, and exception reason. Fluent prose is not an audit trail.
Keep approval human
During the pilot, AI can extract fields, classify document type, summarize packets, draft review notes, suggest tags, flag missing pages, and route exceptions. It should not auto-pay invoices, post to accounting, sign contracts, file submissions, send customer or vendor messages, change bank details, delete records, or overwrite the system of record.
Data controls belong in the pilot plan. Google says Document AI does not use customer documents or predictions to train its models. OpenAI says API data is not used for model training unless the customer opts in, while feature-specific stores and regional limits still need review. Anthropic’s Files API and data-retention documentation distinguish direct PDF support from file-storage paths. Check the actual product path before uploading sensitive documents.
What to do now
Recommendation posture: run a small test. Choose one queue. Build the 50-100 document set. Define the schema. Create the human gold standard. Compare the current baseline with one specialized Document AI path and one frontier multimodal path if feasible. Score reviewed output, not demo output.
Adopt soon only for extraction, classification, summarization, draft preparation, metadata suggestions, and exception triage where humans approve final actions. Keep payments, filings, legal commitments, external messages, vendor-master changes, and system-of-record writes behind deterministic gates.
The expansion milestone is not “the model handled clean documents.” It is: the workflow knows when to stop, escalate, and preserve evidence.
