Why documents are the right first multimodal test
Documents have clearer boundaries than most AI-agent workflows. The input is a file or packet. The desired output can be a schema: vendor, invoice number, due date, total, parties, renewal date, missing attachment, or exception reason. A human baseline already exists because someone reviews these documents today.
The technology is more relevant than it was in the old OCR/RPA era. Traditional OCR works best on stable templates, but often breaks when layouts change or packets mix scans, tables, attachments, and narrative text. Newer systems combine OCR, layout, images, tables, and structured output. Google Document AI offers specialized processors such as invoice and form parsers. Mistral describes its document-processing stack as OCR plus structured extraction, annotations, and document Q&A. OpenAI’s file-input docs describe PDF handling that sends both text and page images to vision-capable models.
The 50-100 document pilot
Start with one document queue, not a department-wide automation plan. Good first candidates are invoices, receipts, standard contracts, compliance packets, onboarding forms, or scanned administrative records. Avoid a first pilot if the documents are handwritten-only, highly sensitive and unredacted, or require legal judgment.
Build a sample that includes the real mess: clean PDFs, poor scans, tables, multi-page packets, attachments, missing pages, changed layouts, and edge cases that slow humans down. If the files contain payroll, contracts, donor/member information, customer data, bank details, or regulated records, use redacted copies or review vendor retention and access controls before upload.
Before testing, define the fields and create a human-verified gold-standard spreadsheet. Run the same documents through the current baseline — OCR, RPA, or Paperless-style text extraction — plus one or two modern approaches.
Score it like an operator

The audit trail matters. A useful workflow should preserve source file ID, page number, extracted field, normalized value, confidence or score, model/vendor/version, reviewer correction, final approved action, and exception reason. Fluent prose is not an audit trail.
Keep approval human
During the pilot, the AI can extract fields, classify document type, summarize packets, draft review notes, flag missing pages, and route exceptions. It should not auto-pay invoices, post to accounting, sign contracts, file submissions, send messages, change bank details, delete records, or overwrite the system of record.
Data controls belong in the test plan. Google says Document AI does not use customer documents or predictions to train its models. OpenAI says API data is not used for model training by default, but monitoring logs can retain content unless stricter controls are approved. Anthropic’s Files API docs say the beta Files API is not eligible for Zero Data Retention and stores files until deleted. Check those differences before uploading sensitive documents.

Recommendation posture: run a small test. Pick one queue, assemble 50-100 representative documents, define the fields, create a human gold standard, compare the current baseline against one or two Document AI approaches, and score reviewed outputs rather than demo outputs.
Expand only if the workflow reliably knows when to stop, escalate, and preserve evidence. The milestone is not “the model handled clean documents.” It is “the exception queue is trustworthy enough that humans can review faster without losing control.”
